AI Pricing

Hi there,

A lot of the conversation around AI monetization still starts with the same question:

What pricing model should we use?

Usage? Outcomes? Some hybrid combination?

We think there’s always a harder question:

What happens when you need to change it?

Adopting a credits-based model is a good example.

Deciding to use credits is one decision. Then you have to decide what a credit represents, how customers consume them, what happens when they run out, whether unused credits roll over, how revenue gets recognized, and how much visibility customers get into all of it.

And those decisions won’t necessarily stay fixed. Your costs, product capabilities, and user expectations are all in flux.

In

our recent research, we learned that only about one in five companies can change pricing without deep engineering effort. More than half have no mechanism to respond when a vendor in the core AI stack (e.g., model providers) changes its own pricing.

That’s what we’re digging into this month: how to price AI products, how to make credit-based pricing work in practice, and how to protect the revenue once it starts coming in.

Take a look below, and tell me what you’re seeing in your business.

Thanks for reading.

Seven AI products, zero billing engineers

Salesforge Stats

Salesforge built seven AI sales products in three years, each on the pricing model that fits its costs, from flat fees to per-event billing to credit buckets for its AI agent.

It revisits pricing about once a quarter, and since plans go live in minutes on Chargebee, a misstep in pricing is easy to reverse.

The result: ARR doubled in the first seven months of 2026, with zero billing engineers.

A credit model is only as good as what happens after launch. Getting customers to commit, structuring renewals, and keeping the system operationally sound as it scales take real work.
