Hi there,

Do you know what actually happens when you press play on a YouTube video? The honest answer is almost nothing, and that is the whole trick.

Reading design decisions like that one is the part of this job I care about most, and it is exactly what we will pull apart live and free next Tuesday, in a workshop on system design and architecture in the AI era.

Take a second to appreciate what YouTube pulls off here. Everything you're about to see is a system people orchestrated on purpose, to solve one very specific problem and make it feel like nothing.

You click, and the video starts in about a second. It does that for billions of people, on fast fiber and on a phone with one bar in a train tunnel.

In that second, YouTube does not build your video, and most of the time it does not even fetch it from some far-off data center. Almost all of the work already happened, long before you showed up.

That is one idea, repeated at every layer. Do the expensive work early, and do it everywhere, so the moment someone presses play there is nothing left to do.

The early work happens the second you upload. YouTube encodes your file ahead of time into every version anyone might play, from a tiny phone screen to an 8K TV. The one you want is already made before you ask.

A single upload fanning out into every version ahead of time, from 144p up to 4K and 8K, each encoded before anyone presses play

Then YouTube pushes those ready-made copies out to caches that sit inside your own internet provider, sometimes a few miles from your couch. Press play, and the video is next door, not across an ocean.

Video copies pushed from Google out to caches inside your own internet provider, next to you, so 70 to 90 percent of cacheable traffic never leaves your provider

Here is the part I find genuinely beautiful, and I know that is a nerdy thing to call beautiful. YouTube did not uncover the one correct way to build this. They made a bet.

They decided the one thing they would never make you trade, which was your attention the second you press play. Then they paid whatever it took to protect it, in storage, in compute, and in a custom chip built for nothing else.

Point the same problem at a different team and the right bet can flip. An internal tool nobody waits on, or an archive opened once a year, would be wrong to build this way.

That is what architecture comes down to. The pattern is never the hard part. The hard part is reading which trade your problem is asking for, and that is a judgment call, not something you can look up.

It is also the call that stays yours. An agent will write you a cache or a transcoder cleanly this afternoon. Deciding which one to bet on is still your job, and honestly the best part of it.

That judgment is what the workshop is for.

I have shipped production software for 16 years, and I build the AI workflows developers use. So this is the real craft of directing an agent, the moves that hold up once it ships.

Who's Designing Your System? You, or Your Agent?

Tuesday, August 25 at 15:00 CEST, three hours live on a real codebase

In the room, you'll:

Make a real design call under real constraints, and defend it when I push back.

Set your rules before the agent starts, so it builds to your call.

Bring in a second agent to challenge the design, and keep only the notes worth taking.

Can't make it live? Register anyway, and I'll send you the recording.
